Home Performance Contractor Growth Consulting – From Operational Planning to Program Expansion

MT Weatherization | Pennsylvania and New Jersey

MT Weatherization and HVAC has more than 15 years of experience as a Home Performance Contractor (HPC), but as the business grew, the company faced challenges scaling its operations while maintaining service quality. GEEG worked with MT to assess its operational processes, identify areas for improvement, and develop a plan to support sustainable growth.

Building an Operational Foundation

In summer 2023, GEEG conducted an Operational Health Checkup, reviewing MT’s processes from project initiation through completion, interviewing staff, and evaluating the company’s organizational structure. The resulting report identified priorities for improving operations and preparing the business for growth.

During 2024, MT implemented changes based on GEEG’s recommendations. These included employee retention and development initiatives, organizational restructuring to improve management oversight, and changes to data collection to help identify operational issues earlier. While some recommendations addressed technical training and certifications for staff, much of the work focused on the business processes and staffing structures needed to support expansion.

Supporting Growth and New Program Launches

With these operational improvements underway, MT began expanding its utility program work between. The company secured new long-term contracts, helped existing utility clients pursue increased project and energy savings goals, and opened two additional locations.

GEEG continued to support MT’s growth through business development strategy, proposal support, management consulting, data analysis, workflow improvements, field tool development, and new program launch planning.

One example was MT’s expansion into New Jersey through a contract with the New Jersey Comfort Partners (NJCP) program, a statewide low-income weatherization program administered by seven electric and natural gas distribution companies. The program involves detailed policies and procedures, an online project workflow and submission system, utility-specific requirements, and contractor responsibility for generating many project leads.

GEEG helped MT prepare to deliver the program by coordinating startup planning, integrating NJCP requirements into MT’s existing workflows, planning staffing and resources, supporting human resources needs, developing an outreach plan, and providing field guidance. This work helped MT establish the processes needed to manage the program’s requirements alongside its existing operations. Dave Hanes, President of MT stated “Having GEEG’s expertise and insight has been critical to our ability to find and fix operational gaps to enable us to more effectively gain new and better serve existing utility clients.”

Ongoing Consulting Support

GEEG continues to work with MT on operational planning, program implementation, and business development as the company expands its utility program portfolio. The engagement illustrates how operational assessment and ongoing consulting can help home performance contractors address internal process challenges while preparing to serve new programs, clients, and markets.
